One unified platform for your advisors and clients — working toward replacing or integrating Canopy, Planner CS, GoHighLevel, and Excel. Powered by AI Karlton. Built to move your retention from 46% to 75%.
Tax Alchemy has the methodology, the clients, and the team. What it doesn't have is a system that connects all three and proves it's working. This fixes that.
For the full six months, Lior serves as Tax Alchemy's Fractional CTO — not just for the OS build, but for every technology decision the business faces. Vendor evaluation, hiring, security, infrastructure, product direction. You get a CTO in the build, not just a developer on a project.
Tax Alchemy moves from 46% to 75% retention. That's $2.8M more in annual renewals. You double your client capacity without doubling your headcount. The intelligence is owned, not rented — and it gets smarter with every engagement.
The retention problem isn't the tax strategy. It's that clients get overwhelmed after the first six weeks and stop executing. Phase 1 fixes that.
| Feature | What It Does | Impact |
|---|---|---|
| Client Portal | Personalized dashboard: tax plan, assigned strategies, tasks, timeline, documents — all in one place | Client always knows exactly what to do next |
| Strategy Tracker | Real-time tracking of which strategies each client is executing vs. assigned | Replaces Excel chaos with live completion data |
| 90-Day Sprint Engine | Restructures each engagement into 90-day cycles with measurable deliverables and milestone check-ins | Ongoing engagement vs. front-loaded overwhelm and confusion at renewal time |
| Task Generator Agent | For each assigned strategy, auto-generates the specific required tasks with deadlines and instructions | Augusta Rule: photo + rental agreement prompted automatically. No more client guesswork. |
| Document Generator Agent | Creates rental agreements, entity documents, compliance paperwork inside the OS — ready to sign and save | Client completes the task without leaving the portal. Completion rate goes up. |
| Tax Pro Dashboard | Advisors see all clients, strategy completion rates, renewal risk scores, and overdue items at a glance | One view replaces 6 tools and manual Excel reporting |
Your tax pros stop asking "what did the client do?" The client stops asking "what do I need to do?" The 90-day sprint creates a rhythm that makes every quarterly call a celebration of completed work — not a conversation about why nothing happened. The renewal conversation becomes easy when clients have been executing for 90 days and can see the results.
Where your advisors become 10× as powerful. Tax plans built in minutes. Entity charts in 60 seconds. And finally — real data on what your clients actually do.
| Feature | What It Does | Impact |
|---|---|---|
| Tax Plan Builder | Replicates Planner CS inside the OS: baseline column, strategy columns, combination scenarios — built from your documented process | Work toward eliminating the Planner CS subscription. Everything built into one place and connected to the client portal — the path to cutting the tool dependency. |
| Strategy Match Engine | Compares what the client actually executed vs. the original plan (bought $400K vs. $500K planned) → recalculates real savings automatically | Accurate savings data. Confident renewal conversations. No more "I'm not sure what I actually saved." |
| Entity Chart Agent | Auto-generates entity relationship diagrams: LLCs, corps, trusts, ownership rollup, tax activity — from client data | Hours of manual diagramming → 60 seconds. Every client always has a current entity map. |
| ICP Analytics Engine | Tracks which strategies the full client base actually completes, at scale. Surfaces patterns: "76% did short-term rental. 10% did film." | Know your true ICP. Guide marketing and sales with data, not intuition. |
| Document Intelligence Agent | Reads uploaded tax returns, extracts key data, auto-populates the tax plan on intake | Eliminate manual data entry. Faster onboarding. Fewer errors. |
| Compliance Monitor Agent | Monitors IRS and state tax law changes that affect active client strategies. Generates alerts and recommended adjustments. | Proactive client communication before they're exposed. Positions Tax Alchemy as ahead of the problem. |
This is where Tax Alchemy goes from "using AI tools" to "owning intelligence." The compound intelligence gets smarter with every engagement. No competitor can replicate it — they don't have your data.
Right now you're the bottleneck. Clients have questions between calls. Advisors need guidance on edge cases. You have recordings, SOPs, and videos that capture years of your thinking — but nobody can access it efficiently.
AI Karlton changes that. Trained on everything you've built: your content, your SOPs, your coaching calls, your strategy library. Every client gets Karlton-level guidance 24/7 — via portal, Telegram, SMS, or whatever channel they're on. You stop being the bottleneck without removing yourself from the equation.
One agent per function. When something breaks, you know exactly where to look. When performance drops, you know which agent to tune.
| Agent | Department | What It Does |
|---|---|---|
| Strategy Intake Agent | Advisory | Processes new client onboarding, maps strategies to client profile |
| Tax Plan Generator | Advisory | Builds the Planner CS equivalent inside the OS |
| Strategy Task Agent | Advisory | Generates task lists + deadlines for every assigned strategy |
| Document Generator | Advisory | Creates rental agreements, entity docs, compliance forms |
| Entity Chart Agent | Advisory | Generates entity relationship diagrams automatically |
| Renewal Risk Monitor | Advisory | Flags clients at churn risk based on real-time completion data |
| Strategy Match Agent | Advisory | Compares actual vs. planned execution, recalculates real savings |
| Client Comms Agent | Customer Service | Drafts check-in messages, deadline reminders, 90-day sprint recaps |
| Lead Scoring Agent | Sales | Scores inbound leads, routes to setter or closer based on ICP fit |
| Call Intelligence Agent | Sales | Live coaching during sales calls — flags missed commitments, surfaces objection reframes in real time |
| Content Intelligence Agent | Marketing | Extracts content ideas from advisory and sales calls automatically |
| ICP Analytics Agent | Operations | Tracks strategy completion rates across full client base |
| Document Processor | Tax Prep | Reads tax returns, extracts data, populates the tax plan on intake |
| Compliance Monitor | Tax Prep | Monitors IRS and state tax law changes affecting active client strategies |
| AI Karlton | All Departments | Client-facing Q&A, advisor co-pilot, 24/7 on any channel — the face of the system |
A master agent that does everything breaks in ways you can't diagnose. When your Entity Chart Agent has a problem, you go to the Entity Chart Agent — you don't dig through logs from 14 other functions. This is how you build a system that survives, improves, and scales.
The retention math is the headline. Everything else is upside.
| Metric | Current (46%) | Target (75%) |
|---|---|---|
| Client base | ~400 clients | ~400 clients |
| Annual renewal revenue | ~$4.4M/year | ~$7.2M/year |
| Delta | +$2.8M/year from retention alone | |
Tax Alchemy has ~400 clients today. To double revenue without AI, you'd need to roughly double your advisory and operations capacity. Here's what that hiring looks like — and what the OS makes unnecessary.
| Positions Needed to Double (Without OS) | Annual Payroll Avoided |
|---|---|
| 8 Tax Advisors / EAs / CPAs to handle 400 more clients at current ratios | $560,000–$720,000 |
| 3 Tax Prep staff to process doubled plan volume | $150,000–$195,000 |
| 4 Customer Service reps to manage doubled client base between calls | $180,000–$220,000 |
| 2 Tax Admins for intake, document handling, tracking | $80,000–$100,000 |
| 1 Operations Manager to coordinate the expanded team | $90,000–$110,000 |
| SaaS scaling — doubled Canopy seats, Planner CS licenses, GoHighLevel | $40,000–$60,000 |
| Total avoided hiring to double revenue | $1,100,000–$1,405,000/year |
With the OS, you double your client capacity without doubling your headcount. The agents handle what those 18 hires would have done. You own the intelligence instead of renting it at $90K per head.
The goal is one place your team and clients live — not six. Some tools come out immediately, others get bridged first and evaluated after discovery. Every context switch your team avoids is hours per week compounding across the org.
Once the OS is live, it runs on a per-department + token usage model. Includes ongoing updates, new agent capabilities, and platform improvements. The OS stays current — it's not a one-time build that goes stale.
Every agent action, every AI Karlton response, every document generated consumes AI tokens. Token costs ($3,000–$10,000/month depending on volume) run through Tax Alchemy's own API accounts — not included in the platform fee. More clients, more agents, more value. No per-seat pricing. No per-agent pricing.
After the six-month build, the OS is live. But the best OS is one that keeps getting smarter. A 2–3 person in-house technical team means Tax Alchemy owns its own roadmap — no vendor dependency, no waiting, no third-party markup on every change.
| With a Third-Party Vendor | With an In-House Team |
|---|---|
| Every feature request goes into a queue and a statement of work | Feature ships in days, not months |
| Changes cost $5,000–$50,000 each in agency fees | Marginal cost of new features is near zero |
| Vendor owns the knowledge — you're dependent forever | Tax Alchemy owns the roadmap and the expertise |
| Any team member who leaves takes institutional knowledge | Knowledge lives in the system, not in people's heads |
| Platform goes stale 12–18 months after build | OS continuously improves as AI capabilities advance |
As part of the engagement, Lior defines the role specifications, conducts technical interviews, and onboards whoever Tax Alchemy hires into the platform architecture. The goal: by month six, your team can build independently. You never have to call a vendor to add a feature again.
Tax Alchemy owns everything built specifically for them — the OS, the brain, all agents, AI Karlton. Lior owns the underlying platform engine and methodology. Clean, simple, no ambiguity.
| Asset | Owner |
|---|---|
| Tax Alchemy OS — the custom instance, all interfaces, all workflows | Tax Alchemy |
| The Brain — Karlton's knowledge base, client data, strategy memory | Tax Alchemy |
| All deployed agents and configurations | Tax Alchemy |
| AI Karlton — trained model, prompts, configuration | Tax Alchemy |
| Platform engine / agent runtime / methodology | Lior |
| Book / methodology / frameworks | Lior |
Net 15 on all invoices. AI operating costs run through Tax Alchemy's own API accounts during build — small ($500–2K/month), establishes the principle that token costs are an operating expense.
The phases below are milestones, not hard deadlines. Month one discovery will tell us exactly how long each integration takes — some tools will be replaced, others bridged. What's guaranteed: by month six, the team is working inside the OS, and the OS is working for the business.
Canopy, Planner CS, and GoHighLevel aren't necessarily gone on day one of month six. The goal is that by the end of the engagement, Tax Alchemy is either fully integrated with those systems through the OS — so the OS is the single place advisors and clients work — or their core functionality has been replicated and the subscriptions can be cancelled. We'll know which path is right after the first month of discovery.
No lengthy procurement. No 40-page RFP. A simple contract, a kick-off call, and we're building.
Right now I have slots open for two more clients. I have three quotes out. When they come in, I'm done — Tony and I are publishing in September and I need the bandwidth to deliver. First to sign is in.
