Six months. The goal is a running OS, not a checklist.

The phases below are milestones, not hard deadlines. Month one discovery will tell us exactly how long each integration takes — some tools will be replaced, others bridged. What's guaranteed: by month six, the team is working inside the OS, and the OS is working for the business.

On existing tools

Canopy, Planner CS, and GoHighLevel aren't necessarily gone on day one of month six. The goal is that by the end of the engagement, Tax Alchemy is either fully integrated with those systems through the OS — so the OS is the single place advisors and clients work — or their core functionality has been replicated and the subscriptions can be cancelled. We'll know which path is right after the first month of discovery.

Discovery + Client Operating Layer
Shadow Karlton and advisory team. Map every data flow. Audit the full stack — Canopy, Planner CS, GoHighLevel — to determine integration vs. replacement path. Ingest recordings and SOPs into AI Karlton brain. Client Portal, Strategy Tracker, and Tax Pro Dashboard live by end of month two. This is the highest-confidence milestone.
Month 3–4
Intelligence Engine
Tax Plan Builder in active development — goal is live by end of this phase, timeline confirmed after discovery. Entity Chart Agent live. Strategy Match Engine running. ICP Analytics active. COO trained as internal owner. If Planner CS replacement is on track, subscriptions are evaluated. If integration is the better path, bridge is complete.
Month 5–6
AI Karlton + Full Agent Fleet
AI Karlton fully trained and live across all channels. All 15 agents deployed in Mission Control. Brain layer complete. By end of month six: the OS is the primary operating environment for advisors and clients, and every tool is either integrated through it or replaced by it.
Month 6
In-House Team Onboarded
2–3 person technical team hired and trained on the platform. Role specs defined, interviews supported, architecture handed off. Tax Alchemy owns the roadmap independently from this point forward.
